How to spend four minutes

These are working numbers, not a rule: laughs and pauses eat time, so a speech that reads at 4:00 on a quiet sofa runs closer to 4:30 in a full room.

Here is one way to cut 520 words. About 60 for the opening, which says who you are and how you are related to the bride. About 150 for the first story and 130 for the second, enough for a setup, a moment and a line that shows what it says about her. About 130 for the turn to the couple, and about 50 for the toast. If you only have two stories, give each of them 190 words and drop nothing else.

When the schedule is tight, ask the couple or the planner how long each speaker has. Finishing inside your slot is a kindness to the band, the kitchen and the speakers after you.

What is different when it is your sister

A sister has twenty years of material and one problem: the best stories are often about the two of you. A speech built on your own childhood turns into a speech about you. Pick the stories where she is the one doing something, and keep your part to a single line of setup, such as “I was nine and she was fourteen”.

Pick stories that show who she is now. The shared bedroom and the borrowed jumper are fun for you, but the room wants the woman at the front: how she handles a bad day, what she does for people, why her friends call her first. Then use your last story to move from her to the couple. “That is the same woman who...” is a clean bridge.

Speak to her partner too. He or she is joining your family, and one sentence that is plainly welcoming (“Tom, you burned the dal twice and she still said yes”) is worth more than a paragraph of praise. Generic: “Priya has always been a kind and caring sister, and I am so lucky to have her.” It could be said about anyone, so nobody remembers it.

Specific: “When I was twenty-three and could not hang a shelf, Priya drove four hours with her own toolbox and did not mention it again.” The second line has a number, an action and a character, and it makes the room laugh once and nod once.

Use the same test on every sentence. If you could swap the sister's name for any other name and the line still works, replace it with something that only works for her. Then check that the draft still sounds like you reading it aloud, not like a speech.

Not the right tool if

  • A roast. The setting keeps the teasing kind and leaves out exes, money and old fights, so it will not write the sharp set a roast needs.
  • Stories you do not have. It will not make up memories for you; ask your mother, a cousin or one of her friends for one, or fill the placeholder with something true.
  • Practice. It writes the words. Saying them out loud, with a timer and in front of someone, is still your job.
